Leading a Successful Integration After Acquisition

In December 2022, Gorillas faced a pivotal moment—we were acquired by a competitor amidst industry consolidation. The acquisition brought a new set of challenges, the foremost being the integration of our systems and operations with those of the acquiring company. Given my deep involvement in Gorillas' supply chain and systems, I was tasked with overseeing this complex process.

Integration of this magnitude typically involves numerous hurdles: differing technologies, incompatible databases, and the need for seamless continuity in operations. Our European counterparts were estimating a six-month timeline for similar integrations, but I was confident we could do it faster. Leveraging my unique access to our backend systems and a highly capable team of four master data specialists, I set an ambitious goal to complete the integration in under a month.

We began by mapping out all the items in both systems, identifying duplicates, and determining where new entries were needed. Recognizing that manual matching of tens of thousands of items would be inefficient and error-prone, I hired a freelance developer to create custom code that automated much of this process. This not only accelerated our timeline but also improved accuracy.

Throughout the integration, communication was paramount. We held daily stand-ups to address challenges promptly and kept all stakeholders informed of our progress. Our approach was methodical yet flexible, allowing us to adapt quickly to unexpected issues without derailing the project.

We completed the integration in just three weeks, far exceeding expectations. Our successful merger became the benchmark for the entire organization. Other countries, initially skeptical of our aggressive timeline, were now under pressure to accelerate their own integration efforts. While this caused some friction, it also highlighted the effectiveness of our strategy.

This accomplishment was more than just a technical success; it was a testament to effective leadership, teamwork, and strategic planning. By focusing on solutions and leveraging both internal and external resources, we turned a potentially disruptive transition into a smooth and efficient process.

The aftermath further solidified our team's reputation. Leadership recognized the value we brought, and I was offered the opportunity to continue driving integration and optimization efforts. It was gratifying to see our hard work not only benefit the immediate task at hand but also influence broader organizational practices.
